How to choose a BPO partner: 12 questions to ask before you sign
The questions that separate a dependable outsourcing partner from a risky one, covering recruitment, training, quality, data security, reporting and what happens when things go wrong.

On this page
Most outsourcing problems can be traced back to the selection stage. A partner looked good in a sales presentation, the price was right, and nobody asked how the team would actually be hired, trained and managed.
These twelve questions are designed to get past the presentation. Ask them of every shortlisted partner and compare the answers side by side.
Recruitment and people
1. How do you recruit for a role like ours?
Ask for the actual steps: where candidates come from, which tests they sit and who makes the final decision. For customer-facing roles you want language, listening and writing assessments. For technical roles you want practical tests, not just CV screening.
2. Can we interview candidates ourselves?
For dedicated teams the answer should be yes. You define the role, the partner screens, and you make the final call.
3. What happens when someone leaves or underperforms?
People move on. What matters is how fast they are replaced and how knowledge is handed over. A partner with a pre-screened bench can usually fill a role in weeks rather than months.
Training and quality
4. How will the team learn our product?
A strong answer covers reviewing your existing material, building a playbook, product and tone assessments before agents go live, and a supervised pilot with daily calibration.
5. How do you measure quality?
Look for a written scorecard built with you, a set number of interactions scored per agent each week, and a quality team that sits outside the operations reporting line. Our article on QA scorecards explains what good looks like.
6. Who coaches the agents, and how often?
Every shift should have a team lead. Coaching should follow from quality scores, and every coaching action should be tracked until it is closed.
Security and compliance
7. How is our data protected?
Ask about locked-down machines, role-based access, blocked downloads and USB ports, logged sessions and whether personal devices are allowed on the floor. Ask which frameworks the partner works to, such as GDPR, UK GDPR or the Kenya Data Protection Act, and whether they will sign a data processing agreement.
8. Will our data stay in our systems?
In most engagements it should. The team logs in to your helpdesk, CRM or ERP through secure remote access, rather than copying data into the partner's own tools.
Reporting and communication
9. What will we see each week?
At a minimum: volumes, response and resolution times, quality scores, customer satisfaction and the top contact reasons. Ask to see a sample report.
10. Who is our day-to-day contact, and who is accountable at senior level?
You want a named account manager for daily questions and a senior owner who will pick up the phone if something goes wrong.
Commercials
11. What exactly is included in the price?
Check whether team leads, quality analysts, equipment, internet, power backup and reporting are included or charged separately, and whether there are setup fees.
12. Can we start with a pilot?
A partner confident in their delivery will usually agree to start small, such as three to five agents, and grow once the results are proven. See our guide to running a BPO pilot.
How to compare the answers
Score each partner from one to five on every question and weight the ones that matter most to you. A cheaper partner who scores poorly on recruitment and quality will usually cost more in the end, through rework, churned customers and management time.
Key takeaways
- Ask how things work, not just whether they are offered.
- Insist on seeing a sample weekly report and a sample scorecard.
- Make sure data stays in your systems and access is logged.
- Start with a pilot and agree what success looks like before it begins.
