Preparing customer support for Black Friday and seasonal peaks
A practical plan for scaling customer support through Black Friday, holidays and other peaks: forecasting, extra agents, self-service and what to do on the day.

On this page
For many retailers, a handful of days decide the year. Black Friday, Cyber Monday and the holiday season can multiply contact volumes, and a slow or overwhelmed support team turns record sales into refunds and bad reviews.
Peaks are predictable, which means they can be planned for.
Start planning early
Planning should begin weeks before the peak, not days. Extra agents need time to be recruited, trained and tested, and your playbook may need updates for promotions, shipping deadlines and returns policies.
Forecast the volume
Use last year's data, this year's growth and your marketing calendar to estimate volumes by day and by hour, per channel. Plan staffing in 30-minute intervals so you have enough people at the busiest times, not just enough on average.
Decide how to add capacity
| Option | Pros | Watch out for |
|---|---|---|
| Overtime for the existing team | They already know the product | Fatigue and burnout |
| Temporary in-house hires | Under your direct control | Slow to recruit and train |
| Outsourced overflow team | Scales quickly, trained in advance | Needs a clear playbook |
| More self-service | Reduces contacts | Only handles simple questions |
Most retailers combine several. An outsourced team trained weeks ahead on your products and policies can absorb the extra volume while your core team handles complex cases.
Reduce avoidable contacts
The cheapest contact is the one that never happens. Before the peak:
- update delivery and returns information on your website;
- send proactive order and shipping updates;
- add clear answers to the top questions in your help centre and chatbot;
- make order tracking easy to find.
Prepare for the questions you will get
Expect a surge in where-is-my-order queries, discount code problems, stock questions, delivery changes and, after the peak, returns. Write saved replies for each in advance and train agents on them.
On the day
- Watch queues in real time and move cross-trained agents between channels.
- Prioritise customers who have not yet bought, since pre-sales chat protects revenue.
- Escalate site or payment problems immediately.
- Keep customers informed if response times rise.
After the peak
Returns and refunds follow every sales peak. Keep extra capacity for the following weeks, then review what worked, what did not and what to change next year.
Frequently asked questions
How early should we bring in extra agents?
Several weeks before the peak, so they can be trained and tested on your products and policies.
Can an outsourced team cover only the peak?
Yes, as overflow cover, though teams that support you year-round handle peaks best because they already know your business.
