Moving on from founder-led support: when and how to hand it over
The signs it is time to stop answering every support ticket yourself, and a step-by-step way to hand customer service to a team without losing what makes it good.

In the early days, founders answering support is a superpower. You hear every complaint, fix problems fast and learn what customers really need. But there comes a point when it holds the business back. Here is how to recognise that point and hand over well.
Signs it is time
- Support takes more than an hour or two of your day, every day.
- Replies are slowing down because you are busy with other work.
- Customers expect answers in evenings and at weekends.
- You are the only person who knows how to handle certain issues.
- You dread opening the inbox.
What you are afraid of losing
Most founders worry that a team will not care as much, will not know the product and will sound generic. These are reasonable fears. The way to address them is to capture what you know and stay involved at the start, not to keep doing it forever.
Step 1: write down what you know
Spend a few hours listing the most common questions and how you answer them. Export your best replies. Note the situations where you bend the rules and why. This becomes the start of your playbook.
Step 2: start with a small team
A small dedicated team of two or three people is enough for many early-stage businesses, and it can cover more hours than you ever could. Choose a partner that lets you interview candidates and that puts a team lead and quality checks in place from day one.
Step 3: shadow, then reverse shadow
In the first week, the team watches how you handle tickets. Then they reply while you review. Within a few weeks they handle the queue and you only see escalations.
Step 4: agree what still comes to you
Decide which issues need your attention, such as key accounts, legal threats or product decisions, and route only those to you. Everything else should be handled within the team.
Step 5: stay close to the insight
The biggest risk of handing over support is losing touch with customers. Ask for a weekly summary of contact reasons, volumes and satisfaction, and read a sample of conversations each week. You get the insight without the inbox.
Frequently asked questions
How small can an outsourced support team be?
Maxed BPO's minimum customer service team is three agents, and pilots start from three to five people.
Will a team understand our product as well as I do?
Not on day one. With a playbook, testing before go-live and a supervised pilot, most teams handle the bulk of contacts confidently within the first few weeks.
