Live chat best practice: handling 2 to 4 chats at once without losing quality
How skilled chat agents manage several conversations at once, write replies that sound human and keep response times low, plus the measures that matter.

On this page
Live chat is one of the most efficient support channels, because one skilled agent can handle several conversations at the same time. It is also one of the easiest to get wrong. Slow replies, robotic copy-and-paste answers and abrupt endings undo all the benefits.
Here is how good chat teams work.
Hire for writing first
Phone skills and chat skills are different. Chat agents need strong written English, good grammar, the right tone and fast, accurate typing. Test all of these before hiring, with realistic chat scenarios rather than a general language test.
Set realistic concurrency
Most experienced agents can handle two to four chats at once. The right number depends on complexity:
- simple order and account questions: up to four;
- product or technical questions: two or three;
- complaints or sensitive issues: one at a time, with the agent's other chats reassigned.
Pushing concurrency too high creates long gaps between replies, which customers notice immediately.
Respond fast, then resolve
Customers judge chat by the first reply. A quick, human greeting that shows you have read their message buys time to investigate. Typical targets are a first response within 30 to 60 seconds, but agree yours based on your customers and volumes.
Saved replies, personalised
Saved replies keep answers accurate and consistent, but pasted unchanged they sound robotic. Good agents:
- 1use the customer's name and refer to their actual question;
- 2adapt the saved reply to fit the situation;
- 3keep messages short, with one idea per message;
- 4confirm the issue is solved before closing.
Use chat to help people buy
Chat is not only for problems. Pre-sales chat answers questions while customers are deciding, and agents can recover abandoned baskets by offering help at the right moment. This works especially well for e-commerce and booking platforms.
Work with your chatbot, not against it
If you use a chatbot, agents should take over with the full bot history visible, so customers never repeat themselves. Tag every hand-off with the reason it happened, and use those tags to improve the bot. Our article on human-in-the-loop chatbots covers this in depth.
Measures that matter
| Measure | Why it matters |
|---|---|
| First response time | How quickly customers feel heard |
| Time between replies | Whether agents are overloaded |
| Resolution rate | Whether issues are actually fixed |
| Customer satisfaction | How the conversation felt |
| Quality score | Accuracy, tone and policy compliance |
